Max grain amount for a 12L pot?

I’m looking at doing mini brews because I find it fun however, to get around 5.4% i’ll need a grain bill of 2.5kg - would that be too big for a 12L pot?

I think 12L is plenty of space to mash 2.5kg of grain.

Have you got the wilko 12L pot (like I do). It's actually 15L to the brim. You'll be fine with 2.5kg using a 12L pot
