Urgent help needed with mash

We are just doing the first mash ever and it seems to take forever to run through. We are only getting about 50% of the water that we put in. Any ideas to what we have done wrong. Any ideas will do as we are pulling the hair out in frustration. How much return is expected on the mash anyway.

Sounds like you havent even sparged the mash Have you sparged the mash?

first return u need to account for the water the grin will absorb- about 1l per kilo of grain-and yeah u will need to sparge- ie it takes a good 30l for me min when i include the 4l of water i lose to grain and then water i boil off etc to get my 20l at finish
